Accenture warned staff that skipping AI could cost them a promotion. Months later, the same firm was asking those employees to stop using AI for basic tasks.

Same company. Same people. Opposite instruction.

This spring, AI usage leaderboards were everywhere. Amazon, Meta and Disney ranked employees by how many tokens they consumed, and Meta handed out badges and titles to its heaviest users. One Disney employee ran 460,000 AI interactions in nine days, Business Insider reported. Enthusiastic consumption was treated as evidence that you took the technology seriously.

Then the invoices arrived.

By April, the FinOps Foundation, which helps companies control technology spending, was hearing from organizations that had already burned three times their entire annual token budget. Uber exhausted its full year AI budget in four months. Microsoft canceled Claude Code licenses across several divisions. Meta removed its leaderboard and imposed central spending controls. In roughly one quarter, the corporate message reversed from use everything to justify every prompt.

What really happened?

The employee celebrated at the top of that leaderboard in March became a line item on a cost review in June, without changing anything at all. Same skill. Same judgment. Same output. Only the corporate weather changed.

So what was that ranking actually measuring? Not capability. Compliance. It rewarded people for leaning whichever direction the room was leaning, which is a very different quality from competence.

Peter Drucker would identify the missing piece immediately. Nobody ever stated the business result they wanted, and an organization with no defined outcome has nothing to swing against, so it simply swings.

Now the encouraging part, and it is bigger than most leaders realize.

Somewhere in your organization are the people who quietly ignored the leaderboard. They chose the cheaper model because it was genuinely good enough. They skipped AI entirely when a phone call was faster. Back in March, plenty of us would have filed them as reluctant laggards.

They were the ones exercising judgment the whole time.

This whole episode just identified your real AI talent for you, at no cost, with no assessment program required. They are already on your payroll. Go find them, and ask them how they decided.

Judgment never shows up on a usage dashboard. That is precisely why it is worth so much.
