In China, 30 minutes became more than a delivery promise.

It became a design brief for the store itself.

Lightning warehouses on Meituan’s platform make that shift visible.

Customers shop on a screen.

Inside the warehouse, everything revolves around picking, packing, and rider collection.

Design around that handoff, and four things change.

𝐀𝐬𝐬𝐨𝐫𝐭𝐦𝐞𝐧𝐭. Stock for immediate needs. A forgotten ingredient. A charging cable. Toothpaste at midnight.

𝐂𝐚𝐭𝐜𝐡𝐦𝐞𝐧𝐭. Draw the boundary around what a rider can reach within the delivery window.

𝐑𝐞𝐚𝐥 𝐞𝐬𝐭𝐚𝐭𝐞. Customer footfall matters less. Proximity, rent, and easy collection matter more.

𝐒𝐭𝐚𝐟𝐟𝐢𝐧𝐠. The work centers on finding products, packing orders, and keeping inventory accurate.

The same logic is taking shape elsewhere.

Amazon Now uses smaller, specialized fulfillment locations close to customers. Walmart has also tested dark stores.

The delivery fee is the visible part.

Behind it, the physical retail model is changing.

But look at who funds that change.

In the China platform model, lightning warehouses franchisees invest in premises, inventory, and daily operations. The platform provides access to demand, transaction systems, and delivery.

The operator carries stock risk.

The platform can influence which operator gets the next order.

That is where the strategic question begins.

Outsourcing delivery can make excellent economic sense. Dependence deepens when the same partner also controls your visibility, access to customers, and commercial terms.

You can own the inventory while someone else controls access to the customer.

For retail CEOs, faster delivery therefore raises a question that belongs in the boardroom:

If a platform controls your visibility, your orders, and your delivery terms, how much bargaining power does owning the stock give you?
