Many "autonomous agents" are supervised software with a marketing budget.

Watch how companies talk about agent automation right now. The announcement isn't aimed at customers. It's aimed at the market: proof you're on the frontier, not the company that missed AI.

For a while, that signal paid. Saying "AI" on an earnings call used to beat staying quiet. So firms optimized for the announcement: deploy an agent, declare the team replaced, collect the stock market bump.

Then the workflow meets reality. The agent originally handles the clean cases beautifully. The moment there's an exception, messy data, or a judgment call, everything grinds to a halt, quietly waits for a human. The "autonomous" system grows a hidden human layer, and the company rehires the people it just cut, often under a new title.

The original ROI projections? Gone out the window.

This isn't hypothetical. Klarna replaced roughly 700 service agents with AI, froze hiring for a year, then rehired humans because quality dropped. Its CEO admitted: "We went too far." Gartner expects that by 2027, half of the companies that cut staff for AI will rehire, often under fresh job titles.

That gap between the story and the reality in the field is the whole game. And the market is learning to see it.

Investors now more often than not read AI-as-cost-cutting as "AI washing", ordinary restructuring in futuristic clothing, and price it accordingly. A signal everyone can send stops signaling strength. Eventually it signals the opposite.

But the same force that punishes pretense rewards proof. The tell isn't in the press release: did the human-intervention rate actually drop, or just the headcount? If yours did and you can show it, you win twice: real efficiency, and a credibility the bluffers can't buy.

Autonomy is a measurable claim. Stop making it a marketing one. Start making it work for real.
